Where to actually start: the three-list method

Before you buy any AI tool, make three lists. This is the single most useful exercise we run with a new client, and it takes fifteen minutes, not a consulting engagement.

The three lists

List 1, pure repetition. Tasks you do exactly the same way every single time. No judgment call involved. This is where automation belongs, and where you should start, because it's the lowest-risk, highest-return place to begin.

List 2, needs judgment every time. Tasks where the right answer genuinely depends on the situation. Never automate these blind. AI can assist here, drafting a first pass, but a person should stay in the loop on the decision.

List 3, both. Tasks that are repetitive most of the time but occasionally need a judgment call. This is usually the real opportunity zone, once you know exactly where the judgment calls happen and can build a system that handles the routine 90% and hands off the rest.

Why the order matters

Most businesses that stall out on AI tried to automate a List 3 item first, hit a judgment call the system couldn't handle, watched it get something wrong in front of a customer, and quietly gave up on the whole idea instead of just that one task.
